LAST MONTH'S CASE & ANSWER Case 26-7 Answer: Case 26-7: Can You Diversify Too Much? Bill inherited GDN Doors when his father died 10 years ago. While Bill had worked for the company in his youth, he had been an electrician for most of his career. When he took over the business, he quickly realized that the competition was directly driving most of GDN Doors’ strategic decisions. At that time, the company only worked on commercial and industrial door projects. This included large sectional and rolling steel doors, as well as dock levelers. The company had highly qualified installation and service teams, and made most of their profits on service work. Two large regional competitors focused on the same market. So Bill decided to maintain that aspect of the company’s operations, but also add in two new divisions. The first attacked the parking and gate markets. This division banked on the technical expertise of GDN Doors, but went after a whole new customer base. The second division went after new business with existing customers. This division went after man door and other access products within the same commercial/industrial customer base. While sales growth was positive, Bill is now concerned that many of his key staff are being stretched. In addition to the technical staff, salespeople and office staff were stressed by the expansion. Bill had also noticed that Accounts Receivable had dramatically increased. Bill is wondering if these were growing pains or signs that he had over extended the company. What should Bill do?
Bill was hired last month to turn around GDN Doors. The company had been profitable for twenty years, but the last three years had seen a marked decline in sales and profitability. While the company had some residential sales, it was primarily focused on larger commercial projects. During the interview process, the owners had explained that the problem was primarily external – new competition had caused the sales decline. But Bill
In this case, Bill faces a surprisingly common issue -- the problems that come with success. This case highlights three of the possible problems of sales growth. The first two deal with employees while the final issue is financial. While there are concerns with technical and inside staff, the issues seem to be different. The technical service staff being stretched speaks to GDN Doors’ ability to continue producing at that rate without additional skilled labor. Hiring and training technical staff involves a delay in productivity. This makes continued growth even tougher. This may result in delays in completed current projects and the inability to bid on new work. The increased stress levels of inside staff is equally important, but very different. While additional hiring may be necessary, it is also possible that current systems are inappropriate for the new work levels or customer bases. For example, the way a small business with stable revenue handles accounts payable is likely different from how that same company should handle payables after doubling or tripling in size. Stress is also tougher to fix. It eats away at morale and productivity. It should be taken seriously. The Accounts Receivable increase is to be expected. Sales growth puts pressure on cash flow. This is particularly true when upfront costs such as inventory, insurance, vehicles, etc. are required before completing work, and well before payment is due. Cash flow problems hurt as many small businesses as does low profitability. It should be noted that these problems are more difficult to deal with if the rate of sales growth is greater.
Case 26-8: Understanding a Sales Decline decided that it was in the best interest of the company to explore the facts rather than simply accept the owners’ conclusions. And so, Bill has met with several senior and frontline employees. He has also met with two current commercial service customers and three former commercial service customers. The feedback, unfortunately, was mixed. The customers, both current and past, never mentioned new competition. Instead they described
very logical purchase decisions that focused on price and service terms. Employee opinions could be categorized into two groups. One group, which included one salesperson and a few service staff, felt that price based competition was the problem. A second group, however, noted that there had been increasing amounts of small complaints from customers. They felt that the company had gotten undisciplined – they didn’t think that they would lose any business,
www.flexiforce.com
so they became complacent. This group actually thinks that the company merited the lost sales. These two views are very different. How can Bill determine the real issue and solve the problem? Is it safer to believe one group rather than the other? NOTICE TO CASE READERS: All business cases in the Garage Door News involve fictitious companies facing realistic business problems.

Wayne Dalton Launches New Impact Section and Simple Install System for Commercial Sectional Doors TEXAS - Wayne Dalton has introduced two new commercial sectional garage door options, the Impact Section and Simple Install System, for doors in environments where durability, reliability and economy are top priorities. By replacing a traditional bottom section with the Impact Section, warehouses are able to protect the doors from forklift damage and other traffic, reducing downtime and minimizing potentially costly repairs. The Simple Install System is suitable for warehouse and dock jobs where
a number of the same size doors are going to be installed, allowing for a faster, easier installation. “As part of Wayne Dalton’s continued commitment to producing quality, innovative garage door solutions, these new door options provide a variety of benefits for the commercial business market,” said Wayne Dalton Brand Manager Sarah Schram. The Impact Section provides Wayne Dalton customers with an impact-resistant garage door option that is able to suit multiple door
thicknesses and includes hinge and section adapters for a custom fit. Made of an expanded polystyrene core surrounded by a composite skin, the Impact Section panels can be installed on Wayne Dalton’s Sectional Steel models (216, 220, 2411, 2415, C-20, C-24, C-2400) and ThermoMark models (5150, 5155, 5255), as well as on the Thermospan models (150, 200). Additionally, the fully-adaptable panels are available in 21” and 24” sections with widths ranging from 8’2” to 16’2”. The Simple Install System
was created to save installers time with the ability to perform fast, one-person installations. This system contains a single-piece vertical track and simplified hardware, as well as offers a price deduction for more competitive bidding. The Simple Install System is exclusively available on nominal and 24-gauge commercial Section Steel models (C-24, C-2400, 2411, 2415) with widths ranging from 8’0” to 10’2” and 9’1” or 10’1” in height. A minimum of 10 garage doors are required per order.
Guardian Introduces I-Beam Rails CALIFORNIA - Guardian Access & Door Hardware has added heavyduty I-Beam rails to its product offerings. The I-Beam rail provides

new for us and resembles a neutral brown that works exceptionally well with a variety of home exteriors, including brick, stone and a selection of sidings. "American Walnut has previously been very well received in our bi-directional pattern and we believe it will be very well received as a uni-directional pattern offering. Both American Walnut and English Oak are now available in our American Tradition, 2000 Series, 700 Series and 600 Series. Additional uni-directional wood grain colors offered by Haas Door include Smooth Oak, Smooth Cherry, Embossed Ash and Embossed Mahogany. Crafted from 26-gauge, galvanized steel, the wood grain patterns on Haas doors are baked on to
give the appearance of real wood. For those wishing a bi-directional woodgrain, Haas Door has expanded its product line by offering American Walnut in standard & ranch panels. This allows customers to select American Walnut bi-directional options with all panels in the 2000 Series, 700 Series and 600 Series.

MARKETING
Understanding Potential Customers Before Making Strategic Marketing Decisions By Dave Bussière
M
ost managers understand that they need to have a marketing plan in order to succeed. While complex in nature, at its most basic, there are decisions on four key variables that need to be made in preparing a strategic marketing plan. Often called the marketing mix, it is commonly known as the four Ps: product, price, place and promotion. The Product variable focuses on what is being sold. It includes the brands being offered, packaging decisions, styles within the brand, the addition of new product lines, etc. This includes both goods and services – the door and the installation are both products. The Price variable includes actual pricing (and therefore profit margins) as well as payment terms and accepted payment methods. When Product and Price are combined, it allows products to be bundled for customer savings. An

easy example of this is a door price point of X and an operator price of Y, but a combined door and operator price of something that is less than X + Y. The Place variable deals with the region you do business in and the physical look of your showroom and installation/service trucks. It is where the consumer makes purchase decisions and experiences the service delivery. As such, this is increasingly a digital Place – on computer or mobile device. Place also includes decisions dealing with logistics – distribution and transportation. The Promotion variable includes all efforts to communicate a company’s other three Ps (Product, Price and Place) to current and potential customers. Typically this includes advertising (paid placements in traditional and online media) and public relations (unpaid efforts such as press releases). Promotion also includes promotional material such as pens, calendars and other giveaways, and decisions on logos, corporate colors and slogans. One of the issues, therefore, in making strategic decisions about the marketing mix (the 4 Ps), is how those decisions are made. Typically, it is senior management that makes these key strategic decisions. That is appropriate because they generally understand the company’s resources, constraints, and overall history. The problem with this is that these decision makers are actually somewhat removed from the market that they are trying to serve. So the key to successfully developing a strategic marketing plan is a manager’s willingness to get closer to the actual marketplace. That manager needs to get into the mind of the customer base (current and potential). This can be accomplished through increased interaction with actual customers or by drawing on the knowledge available within the organization. A typical garage door company will have multiple points of interaction with customers. Salespeople will interact with sales prospects and actual customers. This means that
they will have experience with people who have decided to do business with the company, but also those who have chosen to not proceed. These people can help a senior manager understand the types of questions being asked by prospective customers, and their reactions to their company’s answers. It also has the potential to evaluate the importance of pricing and product offering in the final purchase decision. Installation and service staff will typically have strong insight into customer reaction to actual service provision. This includes the degree to which the final work corresponds to the promised product or service quality. Importantly, this will include an indication of the type of word-of-mouth that the customer will undertake. It will also help identify any points of weakness or strength. Administrative staff – including people who work in the showroom, reception or accounting – can help identify areas that result in the most complaints or compliments. Finally, direct conversations with customers can help senior managers get a better grasp of the company’s key strategic strengths and weaknesses. This can be accomplished through post-service surveys, through faceto-face conversations or the monitoring of online comments. These conversations can also provide some insight about what promotional efforts actually drew them to the company. Was the advertising effective? Was word-of-mouth a more important factor? Taken together, this highlights the importance of using multiple information sources in developing an understanding of a company’s current market position. It is important for strategic decision makers to understand corporate level issues, but it is also key that they understand the marketplace as experienced by front-line workers and customers. This helps ground strategy in current market realities. A manager who successfully gets into the mind of the customer through interaction with actual customers and knowledge available within the organization, increases the likelihood of success.

The Force Series includes the 3-layer insulated door, TriForce, the 2-layer insulated door, DualForce and the 1-layer noninsulated door, UniForce. All these steel doors are 2 inches thick. The company notes that this model is mostly used for carriage house and craftsman house designs. The embossment is 40 ½ X 15 inches. For a single 9' X 7' door, there are two large embossments. Decorative hardware (handles, hinges, knockers) can be installed on the door. Maxime Gendreau, Direc-
tor of Marketing at Garaga notes, “Consulting with consumers and our network of dealers uncovered that homeowners are asking for more choices of garage door designs. They are looking for a different door than their neighbors, something unique and beautiful.” Gendreau adds: “Specifically, we are most excited about this model pattern being available for Garaga’s TriForce door. This 2-inch door is insulated with polystyrene foam, 24-gauge galvanized steel and provides an R-10 thermal resistance factor. The TriForce comes in five different colors. QUESTION 1: Garage door reversing submitted by user u/sparkdogg Garage door reversing https://imgur. com/gallery/W7KyD It will close half the time but the belt looks tight on one side and loose on the other only when the door is closed. It slams hard into the ground when it reverses. QUESTION 1, ANSWER 1: u/japroct Reset the door operating limitations. Usually done by having the door shut and pulling the release rope so the door is free. Then cycle the door opener to full open(door still down, unattached) and back until the locks clicks back in. This programs the opener to the extent of the door travel. If this doesn't work well, you can look on the opener for manual adjustment screws. Good luck hope
it helps QUESTION 1, ANSWER 2: u/hinker25 You are going to have to provide way better pictures and actually ask a question. Either that or just call someone out to fix it since it is clear you don't want to put any effort in. QUESTION 1, RESPONSE: u/sparkdogg Not sure what to give you a picture of. The door seems to want to go too far when it closes (slams on ground and then reverses). I can't get the door to stay shut. How do I adjust it to close properly? QUESTION 1, ANSWER 3: u/Mooseofoden On the side of your opener there should be two white screws with arrows on that says up and one that
AUGUST 2017
THIS MONTH'S QUESTION
QUESTION 1: Garage door reverses QUESTION 2: Repair or replace garage door says down you need to adjust the down one. Do a half turn at a time turning the down limit the opposite way the arrow is pointing and try running the door QUESTION 1, ANSWER 4: u/jmd_forest Get the make and model of your opener and look up instructions online for setting open and close limits. QUESTION 2: Should I repair or replace this garage door? submitted by user u/SHEAHOFOSHO Here are some pictures of my garage door that broke this morning https:// imgur.com/a/vcYI2). My wife went to close the garage and it wouldn't shut. I looked at it and saw that the bottom board is broken, causing the door to sag greatly in the middle when opened. Luckily I was able to force the broken section together enough to get the door to close. Now I need to think about whether I should fix it or replace the whole door. I'm thinking the door is original to the house, so it's roughly 32 years old. What kind of ballpark are we in price wise for fixing or replacing it? Any input would be appreciated. Thank you! QUESTION 2, ANSWER 1: u/GoGreenGiant This is probably not a proper fix, but my parents had a flimsy garage when I was younger where the bottom would flex and hang down messing up it's tracking. He ended up lining the bottom with a piece of angle iron to keep it rigid and solid. Could be a quick, temp fix for now if you're not ready to replace it yet. QUESTION 2, ANSWER 2: u/EllisHughTiger Yeah, some angle iron and carriage bolts and nuts should be able to
reinforce it just fine and work for a while. QUESTION 2, ANSWER 3: u/blatsnorf If you can afford to do so, replace it... I fussed with my old wooden garage door for years and kept it working, but once I replaced it with a modern door I wished I had done so much sooner. QUESTION 2, RESPONSE: u/SHEAHOFOSHO Out of curiosity, what did the new one cost out the door? Pun intended QUESTION 2, ANSWER 4: u/blatsnorf I don't remember the exact brand or store... it was a single-wide door with no 'lights' and non-insulated. It came from a big-box store such as Lowes or Menards. I see that Lowe's has them for ~$250 right now. A friend and I took down the old one and installed the new one in about 4 hours. I'm sure a pro would have had it done in 60-90 minutes. :) QUESTION 2, ANSWER 5: u/EllisHughTiger How big is your opening? Call up some local garage door installers like the Overhead Door Company, they can get you any size or type of door you want, metal or wood, insulated, etc. Wood doors are the most expensive, figure 2-3k depending on size. Steel doors should be around 1k or less, and on the lower end if uninsulated. QUESTION 2, ANSWER 6: u/SweetPinkSocks I had a large metal one put on my home in California for $500. That was just the door. Here in Fla I have a small door (other half of garage is a "work shop" and I was quoted $375 for half the door size of the one in California. Shop around.
